Three pilots, three lessons

Specific places, specific numbers, specific lessons. The Katanga refinery, the women collector cooperatives and the 50-household PAYG cooking trial.

The Katanga micro-refinery pilot
Katanga, Kampala · 2025

The Katanga micro-refinery pilot

Kyuka's first SFRET reactor went live in Katanga, processing about 20 tonnes of mixed plastic per day collected from surrounding informal settlements. The pilot validated the conversion process end-to-end. From sort line to refined LPG. And produced the ~210,000 litres of clean cooking fuel referenced in our headline numbers.

Lessons learned
  • Sort-line contamination control matters more than reactor tuning.
  • PVC pre-removal is the single highest-impact safety step.
  • Hub-level weighbridge data is the foundation of every public metric.

Women collector cooperatives
Wakiso & Mukono · 2025

Women collector cooperatives

Over 300 women and youth collectors organise into hub-linked cooperatives, delivering bagged feedstock to Kyuka aggregation points. Payments are made via mobile money on weekly cycles, with transparent per-kg rates and weekly safety briefings.

Lessons learned
  • Mobile money piece-rates outperform cash-on-delivery for retention.
  • Branded vests + weekly safety briefings shifted collector identity from informal to formal.
  • Cooperative leads (women, 30+) are the most effective recruiters.

PAYG household cooking trial
Kampala & Wakiso · 2025

PAYG household cooking trial

Fifty cooking-trial households received a Kyuka starter cylinder, smart meter and 30-minute in home safety walk-through, with PAYG top-ups from UGX 500. The cohort logged zero safety incidents and reported an average ~40% reduction in monthly cooking fuel spend versus charcoal.

Lessons learned
  • Daily UGX 500 top-ups matched the way households actually earn.
  • The biggest objection wasn't price, it was refill location. Drove the move to hub-and-vendor network.
  • Women led households adopted fastest; children's cough complaints fell within weeks.
